How to choose a digital marketing agency — a checklist that survives the pitch
Nine questions that separate agencies who will move your numbers from agencies who will fill your inbox with reports. Written by a team that answers them for a living.
How do you choose a digital marketing agency?
Choose a digital marketing agency on five things: who actually works on your account, whether strategy is written down before execution starts, whether you own the accounts and data, whether reporting rolls up to pipeline rather than impressions, and whether the scope is fixed in writing before any retainer begins. Ask for the names and seniority of the people on your pod, a sample monthly report, and a written scope with timelines. Any agency unwilling to give all three is telling you something.
- Typical engagement
- 3–12 months
- Fair notice period
- 30 days
- Media budget
- Paid by you, directly
- Account ownership
- Always yours
Who is actually on your account?
Ask for names, seniority and time allocation. Many agencies pitch with directors and deliver with juniors. A pod of two to four senior specialists beats a large team where nobody owns the outcome.
Ask them: who scoped this, and will they still be on the account in month four?
Is there a written strategy before execution?
A deliverables list is not a strategy. You want a document naming the business objective, the audience, the message, the channels and what success looks like — agreed before design or media spend.
Ask them: can I see a strategy document you produced for a comparable client?
Who owns the accounts, data and creative?
You should own the domain, ad accounts, analytics, CRM data, source files and content. Agencies that hold accounts hostage make switching expensive, which is exactly why some do it.
Ask them: on day one, whose name is on the Google Ads and GA4 accounts?
What does the reporting actually measure?
Impressions, reach and rankings are inputs. Qualified enquiries, pipeline created and cost per qualified lead are outcomes. If the sample report leads with vanity metrics, that is what you will be managing.
Ask them: show me a real monthly report with the client details removed.
How is the scope fixed and priced?
Projects should be a fixed scope with milestone billing; retainers a monthly fee tied to defined channels and volumes. Media budget should be separate and paid by you directly to the platform.
Ask them: what is explicitly out of scope, and what does a change request cost?
Do they say no to anything?
An agency that agrees with every idea is selling compliance, not expertise. The useful ones will tell you which part of your brief is a bad investment and why.
Ask them: what would you not do, if this were your budget?
Can they connect brand, website, product and marketing?
Most marketing failures are handover failures: brand that the site cannot build, a site with no content plan, campaigns pointing at pages nobody designed to convert. One accountable partner removes the seams.
Ask them: who fixes it when the website and the campaign disagree?
What happens in the first 30, 60 and 90 days?
You should get a specific answer: audit and tracking first, quick wins next, compounding work started in parallel. Vague answers here usually mean the plan gets written after you sign.
Ask them: what will be live by day 30, and what will you have learned by day 90?
How do they handle exit?
Notice periods, handover documentation, account transfers and access revocation should be written down. A confident agency makes leaving easy, because they expect you not to.
Ask them: what does the handover pack contain if I leave in month six?
What buyers ask before they sign.
What does a digital marketing agency cost in India?
Project work is usually quoted as a fixed scope with milestone billing; retained programmes are a monthly fee that varies with the number of channels, content volume and reporting depth. Advertising budget is separate and should be paid by you directly to Google or Meta. Ask for a written scope before comparing numbers — two quotes for 'SEO' can describe completely different work.
Should I hire an agency, a freelancer, or build in-house?
A freelancer is right for one narrow, well-defined skill. In-house is right when the work is continuous and you can afford three to four specialists. An agency is right when you need several capabilities at once, senior judgement, and the flexibility to change the mix each quarter without hiring and firing.
How long before a marketing agency shows results?
Paid media produces usable data within two weeks and stable performance by about ninety days. SEO and content typically show meaningful movement between month four and month eight, then compound. Brand and website work has a fixed delivery window — six to twelve weeks — and its effect shows up in conversion rate rather than traffic.
What questions should I ask an agency before signing?
Who is on my pod and how senior are they; can I see a real monthly report; what is explicitly out of scope; who owns the accounts and data; what is live by day 30; and what happens at handover if I leave. The answers, in writing, tell you more than any case study.
What are the warning signs of a bad agency fit?
Guaranteed rankings, refusal to name the people doing the work, reporting that leads with impressions, ownership of your ad accounts under their name, no written scope, and agreement with every idea you propose.
